The 80:20 rule, or Pareto Principle, has been my creative compass:

ย โ€ข 20% effort delivers 80% of quality output, a lean way to shine.

ย โ€ข But chasing that extra 20% perfection? It tips the scale, demanding 80% more effort for diminishing returns: reduced ROI and stretched resources.

With AI in play, letโ€™s rebalance and rethink this trusted mantra. This shift isnโ€™t just theoretical, across my projects, Iโ€™ve seen how AI reshapes creative workflows, from initial sketches to final delivery.

This classic holds, 20% effort yields 80% impact. Itโ€™s the steady weight, efficient but capped by the perfection trap. But the equation is based on human effort, a model from Richard Kochโ€™s insights in โ€œThe 80/20 Principleโ€ [Medium, 2023], where 20% of causes drive 80% of results.

AI takes 60% of the effort (grunt work), I balance 30% with direction and polish, and 10% the final post-production polish. Tested on a branding campaign, it hit 95% quality* with half the effort, shifting the scale toward smarter output. This aligns with UX designโ€™s focus on prioritising high-impact elements [Interaction Design Foundation, 2025]. This ratio should also be easy for designers to remember, as it also relates to colour balance.ย

* I have given the score of 95% instead of 100% as the generated results are still a roll of the dice. More creative control is needed to achieve perfection.ย

๐—ฅ๐—˜๐—–๐—Ÿ๐—”๐—œ๐— ๐—˜๐—— ๐—ง๐—œ๐— ๐—˜. What does all this mean? We talk about AI saving time, but will it mean working betterโ€”more space to thinkโ€”or just MORE, MORE, MORE! The pressure to churn out 3-4x more work would actually shrink reflection time, risking burnout and a less rewarding future. I hope it will be somewhere between the two, but I suspect the balance will lean more towards the latter. ROI is king!

๐—ง๐—œ๐—ฃ: Which ratio to choose depends on your AI stance and extent.ย

Crucially, match it to your clientโ€™s viewโ€”see my article on AI client types [https://lnkd.in/ehnaDGch]. Tools like Asana, ClickUp, and Motion can streamline thisโ€”explore my PM tools guide [https://lnkd.in/e4-5iAqZ].

Whatโ€™s your effort ratio? How do you balance your effort vs. output, and how has AI transformed your creative output?
